Grey Matter Partners is a senior advisory practice. We coach executives, assess leaders and teams, and work alongside decision-makers through situations they have not faced before. The craft is twenty-five years old and has been applied across more than two hundred organizations, from first-time directors to Fortune 10 CEOs.

The practice is led by Rob Tucker, who works directly on every engagement. Other members of the team come in when the work calls for their specific experience. You will know exactly who is in the room on your engagement from the first conversation.

Executive Coaching

Sustained one-on-one work with CEOs, founders, and senior executives. Most of our engagements run six to twelve months on a biweekly cadence, with direct access between sessions when the work is live. The point is not a curriculum. The point is that the leader has a senior thinking partner available to the actual decisions they are making, in the terms those decisions are actually being made.

Leadership Assessment

A structured read on a single leader, built on instruments we developed and use in our own practice. Used in hiring and promotion decisions, succession planning, new-role onboarding, and individual development work. The instruments are published and freely available. The interpretation, the conversation around the data, and the work that follows are where the value sits.

Team Effectiveness

The same measurement rigor applied to how a senior team makes decisions, handles conflict, stays aligned, and follows through. We use our own team instrument, industry-calibrated variants where they apply, and work with the team directly to close the gaps the data surfaces. Confidential throughout. Individual responses are never shared with the sponsor, and in any group smaller than three respondents the responses are collapsed to prevent identification.

Transitions

New CEOs, senior executives stepping into unfamiliar seats, and leaders moving into board or advisory roles. This is where twenty-five years of pattern recognition is most directly useful: what to do in the first ninety days, who to listen to, what not to touch yet, and how to read a room you have not been in before. Often our most intensive work, and often the work we are pulled into on short notice.

The practice is built around senior individuals and the small groups they sit inside. The work over the last twenty-five years has covered:

Engagement size ranges from a single leader to a full senior team. Most of what we do is one-on-one.

Our senior advisor for measurement and assessment is Brian H. Spitzberg, one of the world’s leading authorities on the measurement of human competence and the author of more than two hundred scholarly works across interpersonal communication, conflict, risk assessment, and the assessment of leadership and team performance under pressure. His research has shaped how serious organizations evaluate the behaviors that matter most, and it is the foundation Grey Matter’s instruments are built on.

We publish those instruments in full. The items are in the open, the norms are shared, and anyone who wants to use them can. Quality should rise on its merits, not on gatekeeping. The firm competes on judgment, not on access to the tools.

Two CEO transitions in fourteen months ahead of a take-private

A $2B healthcare company moved through a turbulent period when market conditions shifted and the economics of the core business weakened quickly. Over fourteen months the company navigated two CEO transitions while facing investor pressure and strategic recalibration. We helped preserve operating control, maintain credibility with stakeholders, and keep senior decisions clean as the company moved toward a take-private process.

Exit process support and $500M program stability

A CEO and board were working through an exit process that was trending toward contention. We tightened communication, clarified executive decision boundaries, and helped keep outcomes constructive while stabilizing execution across a $500M software development program that could not afford to lose momentum during the transition.

Conglomerate restructuring and CEO continuity

A portfolio company CEO was navigating a period of board-level restructuring inside a larger conglomerate under severe financial pressure. We helped stabilize leadership, maintain operating control, and keep execution tight while governance and succession decisions were in motion.
